Using google sheets I've created gant charts to mark deadlines for all departments as well as meeting and class times where checkins and notes can be done. It also allowed for the crew to visualize how much time they have for projects and tasks.

Shotlist
In google sheets I created a detailed shot list complete with animators responsible (and in multiple departments if applicable), deadlines, shot difficulty, and status of each shot, and the status of the status, for example the shot is in clean up and the clean up is in progress or ready to start.

Producing

3D Assets
3D assets take more artists and therefore need their own organzing. I created a sheet where the 3D team could see who was the concept artist behind the asset, who modeled it, and who made the texture. None of the ones shown are hero props but in the event of one there'd be another column for a rigger. We can also see the status of where the props are, and the status of that status, so the trash bag prop has been designed and is being modeled.
